Fulfilled by Merchant has a reputation as FBA’s poor relation, and it is wrong. Run properly, FBM is a strategic capability: it keeps listings alive when FBA stock gaps, carries products FBA handles badly, and preserves control that regulated brands actually need. Run casually, it destroys account health faster than anything else you can do. The difference is treating it as a channel with standards, not a fallback.
When FBM is the right tool
- Temperature-sensitive, dated or otherwise fragile-to-handle healthcare stock needing controlled storage.
- Oversize, slow-moving or long-tail products where FBA storage economics do not work.
- Resilience behind FBA on hero ASINs: the second offer that holds rank through stock gaps.
- Products needing batch-controlled dispatch, serialisation handling or careful returns inspection.
The metrics are the contract
Amazon lets you fulfil orders yourself on the condition that customers cannot tell the difference. That condition is enforced through account health: late dispatch rate, valid tracking rate, cancellation rate and order defect rate, each with thresholds that are unforgiving in practice. Before scaling FBM, know these numbers, instrument them, and give someone the job of defending them daily. The listing privileges you enjoy ride on them.
The operational bar, concretely
Same-day or next-day dispatch, every working day, including the days someone is ill. Integrated carrier labels with tracking uploaded automatically, never typed. Cut-off times honoured to the minute, because a missed cut-off is a late-dispatch statistic. Stock accuracy good enough that cancellations are rare events, and packaging that survives the network without turning a bathroom cabinet product into a complaint. None of this is exotic; all of it is relentless.
Seller Fulfilled Prime: the honest assessment
SFP grants the Prime badge to your own dispatch, and demands Prime performance in exchange: fast delivery nationwide, weekend operations, and sustained metrics through a trial period. For most brands the honest question is whether the badge uplift on FBM lines justifies building weekend logistics; often the better answer is a hybrid, FBA carries badge-critical velocity, FBM carries control-critical products, each doing what it is best at.

FBM returns come to you, which for healthcare is a feature: your team inspects condition, catches tampering, records batch data and makes disposition decisions Amazon’s generic process never would. Build the returns bench with the same care as dispatch: it is quality data, brand protection and customer experience arriving in one parcel.
