Product recalls on Amazon: the complete playbook
Traceability foundations, the first 48 hours, removal mechanics and the paper trail: recall readiness for marketplace stock.

A recall tests everything about how you sell on Amazon: whether you know where your batches are, how fast you can stop them moving, and whether you can prove afterwards that you did. The playbook splits into what you build before, what you do during, and what you record after. The uncomfortable truth: the during is only as good as the before.
Before: traceability you can act on
Recall capability is built at goods-in. Every batch that enters the network should be recorded against its FNSKU, shipment and destination, so the question which lots are in FBA right now has an immediate answer. Two design choices make or break this: never commingle regulated stock (use per-unit labels so your inventory stays distinguishable), and keep batch records at the level you would need to act on, which for most healthcare products means lot, quantity, ship date and marketplace.
Detection and decision
Recalls begin as signals: a manufacturing deviation, a supplier notice, customer complaints clustering on a lot, or a regulator’s communication. The commercial team’s job is speed of escalation, not judgement of severity: route the signal to quality and regulatory immediately, and prepare the marketplace picture they will need, which batches, how many units, in which markets, selling at what rate.
The first 48 hours on the platform
- Stop the sale. Close the affected offers or set them out of stock. Pause advertising on the ASINs; paying for traffic to a recalled product is indefensible.
- Freeze the stock. Create removal orders for affected inventory so it returns for inspection rather than shipping to customers. Where the whole ASIN is affected, remove it all; sorting happens at your end.
- Work with Amazon’s recall processes. For safety recalls Amazon has its own machinery, including customer notification of purchasers, that operates alongside your regulatory obligations. Engage it through the proper channels rather than improvising.
- Brief customer service. Approved wording, a route for affected customers, and flagging of related contacts. Marketplace messages are part of your recall record.
The paper trail
Regulators will want reconciliation: units manufactured, distributed, recovered and unaccounted for, per lot. Marketplace stock complicates the maths, returns trickle back for weeks, so keep a live reconciliation from day one: removal order references, quantities received back, disposition decisions. The record you keep during the recall is the audit you pass afterwards.
Afterwards: make the next one boring
Post-incident, review the mechanics honestly. How long from signal to stop-sell? Did batch records match physical reality? Which manual steps should be standing procedure? Mature operations rehearse this: a desktop recall drill once a year, on a real ASIN with real data, costs an afternoon and buys composure when it is not a drill.
